Professional Development: Implementing the Dojo approach

SAP isn’t the first company to adopt the Dojo approach to professional learning and development. The concept of a formal training place for learning, practice, and deep thinking has proven to be as effective in the software industry as it has been in the martial arts. More than a defined or curated curriculum, the Dojo framework includes experiential learning, guidance from ‘sensei’ level black belt members, and a community of practice to share in the journey.

In this article, we want to introduce the critical role of the Senpai in the Dojo approach. You may be familiar with the concepts of Dojo (a place for learning) and Sensei (a master in what is being learned) already. Senpai is below the master or sensei level, but still an experienced member of the community, and willing to teach others what they have learned so far.

We believe formalizing the learner-leader role is fundamental in building a culture of collaborative learning, enhancing the value of the Dojo for both the company and the people.

Mindsets in Play: From Learner to Leader

The progression through the belt levels in a Dojo requires a shift in mindset at each level. To clear the Green Belt [1] within the Dojo from SAP, learners need to engage in a learning path, participate in dialogue exercises, and reflect on their experiences. Once a learner has decided to embark on the journey beyond the green belt, we encourage taking a formal role as senpai. As they move up to the Red Level [1], learners are required to apply what they have learned in their home groups and delve deeper into self-reflection. At the Black Level [1], learners need to become natural change agents, influencing their circles within their home groups and throughout their SAP interactions organically.

Senpai: Catalysts for Change, Growth, and Learning

In the famous Dunning-Kruger effect, as individuals gain experience, they enter the ‘valley of despair’ realizing how much there is left to learn. This is why the Senpai role is so important. We give people permission to mentor and help others even though they are not yet master black belts. In a Dojo, Senpai play a pivotal role in facilitating learning and growth. They impart knowledge and techniques and nurture an environment for self-exploration and discovery. These learner-leaders help others navigate the complexities of the journey, from initial exploration to transformation and mastery. The pressure to be the master isn’t present for the Senpai. Learners understand the Senpai are on the same development journey.

The role of Senpai in the Dojo is akin to that of a mentor. This mentoring dynamic is a tremendous growth opportunity for the Senpai. By guiding and teaching others, Senpai deepen their understanding of the subject matter and contribute significantly to a culture of collaborative learning within the Dojo. Mentoring transforms Senpai from learners to leaders, enriching both their personal development and the overall learning environment.

What propels someone to become a great Senpai?

Senpais must have a basic understanding of the learning domain they are engaged in. They also will understand the Dojo approach to development and have expressed a willingness to help other learners as they navigate difficult concepts. Senpais stay engaged in continuous learning. This mindset is fundamental to becoming a successful Senpai and eventually Sensei.
